About Principal Operating Systems

The role is extraordinary.
The support has been ordinary.

We built Principal Operating Systems because we spent 45 years in schools watching brilliant leaders burn out — not because they lacked ability, but because no one had ever built the systems underneath them. We decided to fix that.

We know your world

We know what Monday morning actually feels like.

We've both led schools. We've sat in the same chair you're sitting in right now — navigating the same pressures, the same impossible demands, and the same gap between where you want to lead and where your time actually goes.

That lived experience is the difference between us and every other education consultant. We don't arrive with a generic framework and a laptop. We arrive knowing exactly what it feels like when the staffroom is tense, your inbox is full before 8am, and there's no time left to do the thing you became a principal to do.

We're not here to judge how you got here. We're here because we've been exactly where you are — and we found a way through it.

If you're reading this, you already know

The same problems land on your desk every week — because there's no system stopping them

Your leadership team escalates everything to you instead of owning their domain

Staff culture issues that everyone knows about and nobody is addressing

Compliance obligations that feel like a sword hanging over your head

Support that's too slow, too generic, or too disconnected from your actual school

Sunday nights that feel heavier than they should

"This isn't a you problem. It's a systems problem. And systems can be fixed."

Why we built this

We got tired of watching good principals leave.

"We've watched talented principals walk away from the profession — not because they lacked ability, but because the operational weight of the role became unsustainable."

Both of us have seen it happen. Schools with strong communities, committed staff, and capable leaders — underperforming or falling apart because no one had ever built the systems that allow a leadership team to function properly.

The support that existed was slow, generic, and disconnected from the real problems inside schools. It was designed for a version of the principal's role that doesn't exist anymore.

So we built something different. Fast, practical, implementation-focused — designed around what actually happens on Monday morning, not what looks good in a report.

How we work

01

Implementation over advice

We don't write reports. We build systems. Every engagement ends with something that works in your school on Monday morning — not a document that sits in a drawer.

02

Your school, specifically

Every engagement is designed around your school's actual problems. We diagnose first, then prescribe. What we build for you won't look like what we built for anyone else.

03

We stay until it sticks

We walk alongside you — not at you. We embed change so it outlives our engagement. Your team owns it. Your school runs on process, not personality.

04

Measurable from day one

If we can't define what success looks like before we start, we don't take the engagement. Every program has defined metrics and a clear accountability structure.

The founders

Two former principals. One shared mission.

We didn't come to this work from the outside. We came from inside the schools, the staffrooms, and the Sunday nights. Everything we build is grounded in what we know works — because we've tested it in our own schools first.

Co-founder

Chris Bartlett

Chris spent 25+ years as a principal in rural, regional, and metropolitan schools. He's an expert in building high-performing schools and teams — having transformed school cultures, rebuilt leadership teams from the ground up, and turned underperforming schools into places staff want to work and students thrive. He's navigated the staff crises, the parent escalations, and the compliance pressures that come with the role. He's done it from the inside — and now he builds those same high-performance systems for other leaders.

"The best principals I've worked with aren't the ones with the most talent. They're the ones with the best systems underneath them."

Zoe Bartlett, Co-founder of Principal Operating Systems

Co-founder

Zoe Bartlett

Zoe spent 20 years as a teacher, principal and principal advisor — including formal school improvement review work. She's sat in the reviewer's chair and the principal's chair, which means she knows exactly what high performance looks like and exactly what's quietly getting in the way of it in most schools. She's supported leaders from their first year in the role through to complex improvement processes — and she understands that what a principal needs isn't more advice. It's someone who stays in the room until the change is real.

"Every principal I've worked with has known what needed to change. What they needed was someone to help them build it — and stay until it stuck."

  • 20+ years in education — teacher, principal, advisor
  • Former principal advisor and school improvement reviewer

What principals say

The results that matter are the ones on Monday morning.

We measure success by what changes in your school — not what was delivered in a session.

"Working with Chris and Zoe changed the way our leadership team operates. Within six weeks we had systems in place that we'd been trying to build for three years. The load on me personally dropped significantly — and it's stayed that way."

"I've worked with a lot of consultants over the years. Most of them don't understand what it actually feels like to run a school. Chris and Zoe do. They speak your language, they don't waste your time, and what they build actually works on a Monday morning."

"Our staff culture was struggling and I didn't know where to start. The process Zoe and Chris walked us through was practical, honest, and nothing like the generic PD we'd tried before. Six months later, the difference is visible every single day."

"We're not here to tell you what to do. We're here to build it with you — because we know what works, we know what your week actually looks like, and we know how much is riding on getting this right."
